The drivers in detail: each lead source needs its own connector and duplicate check. Each automation rule, such as “reassign if not called within two hours”, needs logic and tests. Each integration, with accounting, ERP, telephony or your website, needs mapping and error handling. And each report needs the underlying data captured correctly from day one, which shapes the forms your team fills.
Users do affect one thing: permission design. Five people who all see everything is simple. Fifty people across branches with team-level visibility and restricted exports needs careful roles. But that is design effort once, not a fee every month.

SaaS CRMs charge per user per month; a custom CRM carries a one-time CRM software development cost for the build and then only for hosting and optional maintenance. Which is cheaper depends almost entirely on how many seats you need and for how long.
The seat maths is simple. Multiply the number of users by the per-user monthly fee of the plan you would actually need, including any add-ons such as WhatsApp, telephony or advanced reports, then by the number of months. The pipeline is the list of stages a lead moves through, from new to won or lost, plus the forms and connectors that bring leads in. It is the one module every CRM needs and usually the largest single part of a first build.
Lead capture is where Indian businesses often have the most variety: website forms, Facebook and Instagram lead ads, Google Ads forms, IndiaMART and other marketplaces, JustDial-style directories, WhatsApp enquiries, missed calls and walk-ins entered by reception. Over three years, a custom CRM usually costs more than SaaS for very small teams, about the same somewhere around the middle, and clearly less for larger teams. The exact crossover depends on the SaaS plan and add-ons you would need.
Because vendor prices change and we do not quote other companies’ fees, the method below uses your own quotes. Take the per-user monthly fee of the SaaS plan that includes everything you need, including WhatsApp, automation and reports, not the entry tier.
- 5 users: 180 seat-months over three years. Unless your process is unusual, a SaaS CRM on a modest plan is often the cheaper choice here.
- 20 users: 720 seat-months. Many teams find the crossover inside three years, especially once add-ons for WhatsApp or advanced automation are counted.
- 50 users: 1,800 seat-months. At this size the recurring fees usually dwarf a custom build plus hosting and maintenance.

The biggest risk to your CRM software development cost paying off is not technical: it is a CRM the sales team does not use. After that come scope creep, poor data migration and a single developer holding all the knowledge.
